Custom GPT vs Custom AI App: The Difference for Businesses

Custom GPT or custom AI app? Compare cost, control, data privacy, integrations and who can use each, plus clear rules for when to upgrade to an app.

A custom GPT is a configured assistant inside ChatGPT: you give it instructions and files, and people use it through their ChatGPT accounts. A custom AI app is your own software, built on a model's API, running on your website, WhatsApp or internal systems under your rules. GPTs suit internal helpers and experiments; apps suit customer-facing work.

Similar ideas exist on other platforms, such as Claude Projects and Gemini Gems. Most of what follows applies to them too.

What exactly is a custom GPT?

A custom GPT is a no-code setup inside ChatGPT that tailors the assistant with instructions, knowledge files and optional "actions" that call external services. You build it through a form, not with code, often in an afternoon.

What you can configure:

  • Instructions: tone, role, what to do and not do.
  • Knowledge: uploaded files the GPT can search when answering.
  • Capabilities: features available in ChatGPT, such as web browsing or analysing files, depending on your plan.
  • Actions: connections to external APIs so the GPT can fetch or send data, which do require technical setup.

The important limits: it runs inside ChatGPT's interface, users generally need a ChatGPT account, what's available depends on their plan, and you work within OpenAI's product rules and analytics rather than your own.

What counts as a custom AI app?

A custom AI app is software you own that sends requests to a model provider's API and wraps the result in your own interface, logic and data handling. The model might come from OpenAI, Anthropic, Google or another provider.

Typical examples:

  • A chatbot on your website that answers from your policies and captures leads into your CRM.
  • A WhatsApp assistant that qualifies enquiries and books calls.
  • An internal tool that reads incoming invoices and fills your accounting system.
  • A staff assistant that answers from your SOPs, with access controlled by role.

You decide the interface, who can use it, what it can see, where data is stored and how it's logged.

How do custom GPTs and custom AI apps compare?

GPTs win on speed and cost to start; apps win on control, reach and integration. Here's the full comparison:

When is a custom GPT the right choice?

Use a custom GPT when the users are your own team, the stakes are low, and you want to test an idea before spending on development. It's an excellent prototype.

Good fits:

  • Internal writing helpers. A GPT that drafts proposals, social captions or emails in your brand voice using your style guide.
  • Team knowledge helpers. Answering questions from a handful of non-sensitive documents, such as onboarding guides or a product FAQ.
  • Testing a customer-facing idea. Load your FAQ, ask colleagues to try real customer questions, and see where it struggles before you build.
  • Personal productivity. Summarising, reformatting, analysing spreadsheets.

If everyone who'd use it already has ChatGPT and nobody outside the team needs access, a GPT is often all you need. There's no reason to pay for development to replicate what a subscription already does.

When do you need a custom AI app instead?

Build an app when customers will use it, when it must act inside your systems, or when you need control over data and behaviour. These signals usually settle it:

  • Your customers are the users. You can't ask website visitors to log into ChatGPT to ask about your prices.
  • It needs to take actions, such as creating CRM records, checking order status or booking appointments. That's the territory of AI agents.
  • Permissions matter. Different staff should see different information, or each customer should see only their own data.
  • Personal or confidential data is involved, and you need to choose where it's processed, how long it's kept and who can see logs. India's DPDP Act 2023, Australia's Privacy Act 1988 and the GDPR all make this a practical concern.
  • You need consistent, testable behaviour. A business-critical tool shouldn't change because a consumer product updated.
  • You want to measure outcomes, like leads captured or tickets resolved, not just usage.

How much does each cost?

A custom GPT costs a subscription; a custom AI app is a software project. Typical ranges for apps (estimates GRWW sees; scope drives the final price):

Custom AI app typeGlobal (USD)India (₹)Australia (AUD)
FAQ / rules chatbot$3k–10k₹50k–2 lakh$5k–15k
AI assistant on your own documents$10k–40k₹2–8 lakh$15k–60k
AI agent with integrations$40k+₹8–25 lakh$60k+

A fair comparison over two or three years includes subscription seats on the GPT side and maintenance on the app side. For a small internal team, the GPT is almost always cheaper. For anything public-facing, the GPT usually isn't an option at all.

Can you start with a GPT and move to an app later?

Yes, and it's often the smartest path. A GPT is a cheap way to learn which questions matter, what instructions work and where answers go wrong.

How to make the move smoother:

  1. Keep your instructions and knowledge files organised. They become the starting point for the app's prompts and knowledge base.
  2. Record the questions people ask and where the GPT failed. That list becomes your test set.
  3. Note which actions people wanted ("can it just add this to the CRM?"). Those are your integration requirements.
  4. Decide what must change: audience, channel, data rules. That defines the app's scope.

The general logic mirrors the custom software vs off-the-shelf SaaS decision: buy what's standard, build what's specific to how you win business. Our practical guide to AI automation puts both options in the context of a wider automation plan.

What are the risks of relying on a custom GPT?

The main risks are data handling, platform dependence and limited oversight.

  • Staff may upload confidential files without thinking about plan-level data terms. Set rules on what can go in.
  • Features, limits and pricing are set by the platform and can change.
  • You see little about how it's being used or where it fails.
  • Knowledge files can go stale quietly if nobody owns them.

None of these rule GPTs out. They just mean treating a GPT as a tool for your team, not as infrastructure your business depends on.

Frequently asked questions

Can I put a custom GPT on my website?

Not as a native website widget. GPTs are used inside ChatGPT, and users generally need to access them there. If you want an assistant on your website, you need a custom AI app or a chatbot tool built on a model's API.

Is my data safe in a custom GPT?

It depends on your ChatGPT plan and settings, which govern retention and whether data may be used to improve models. Review OpenAI's current terms for your plan, and avoid uploading sensitive customer data to any tool whose terms you haven't checked.

Do I need a developer for a custom GPT?

Not for instructions and knowledge files; the builder is form-based. You'll need technical help for actions that connect to your own systems, since those require API setup and authentication.

Can a custom AI app use ChatGPT's models?

Yes. A custom app can call OpenAI's models through the API, or models from Anthropic, Google and others. Building with a swappable model layer lets you change providers if pricing, quality or data terms change.

Which is better for customer support?

For customer-facing support, a custom AI app is usually required because customers won't use your ChatGPT setup. A GPT can still help your support team internally by drafting replies from your help documents.
