- Want counsellors to spend their time advising?
Immigration and study-abroad consultancies can use AI for two time-consuming jobs: pre-checking applicant documents for missing pages, expired dates and mismatched names, and replying to the flood of early-stage enquiries on WhatsApp, Instagram and your website. Your advisers still make every eligibility call. The AI simply gets files and conversations to them in better shape.
Why do consultancies need this more than most businesses?
Your enquiry volume is high, your questions are repetitive, and your files are document-heavy. That combination makes consultancies one of the strongest candidates for practical AI.
We see the volume side directly. One immigration and study-abroad consultancy whose Meta ads GRWW manages generated 572 lead-form leads and 525 messaging conversations on about $676 of ad spend. Its best lead form produced 245 leads at $0.34 each, and one messages ad produced 340 conversations at $0.11 each. Cheap enquiries are great, but over a thousand people asking "Am I eligible for Canada?" or "What IELTS score do I need?" is a staffing problem if every reply is typed by hand.
The document side is just as heavy. A single student-visa file can include a passport, academic transcripts, English test results, financial statements, offer letters, statements of purpose and identity documents for sponsors. Counsellors spend hours checking these for basic errors before any real advice happens.
AI helps with both, as long as it is designed to assist advisers rather than replace them. That "assist, don't decide" principle runs through our 2026 guide to practical AI automation, which is worth reading before you scope anything.
Which replies can an AI assistant handle safely?
An assistant can handle general information and intake; it must not give personalised immigration advice. Draw that line clearly in its instructions and in your disclaimers.
Safe to automate:
- Office hours, fees for your consultation, and which countries and visa categories you work with.
- General programme information you have written and approved, such as typical intake months or document lists.
- Intake questions: destination, study level, current qualification, English test status, budget band and intended start date.
- Booking a consultation with the right counsellor.
- Status updates ("Your documents were received on Monday; your counsellor will review them by Thursday").
Hand to a human:
- "Am I eligible?" and "Will my visa be approved?"
- Anything about refusals, past visa history or legal issues.
- Fee negotiations and complaints.
In many countries, giving immigration advice is a regulated activity. Australia, for example, requires people giving migration advice to be registered. Your assistant should therefore be written as an intake and information tool, with every eligibility question passed to a qualified adviser.
A useful rule: the assistant answers from your approved knowledge base only, and says "I'll pass this to a counsellor" when it isn't sure. This is where a retrieval-based chatbot (one that looks up answers in your own documents before replying) beats a general chatbot that improvises.
How does AI document pre-checking work?
The applicant uploads files, AI reads them and pulls out key fields, and a checklist engine flags problems for a counsellor to review. Nothing is rejected or approved automatically.
| Document | What AI can check | What the counsellor still checks |
|---|---|---|
| Passport | Expiry date, name spelling, page legibility | Validity rules for the specific visa |
| Academic transcripts | All semesters present, name matches passport, grading scale captured | Equivalence and course suitability |
| English test result | Test type, overall and band scores, test date | Whether scores meet the course and visa requirements |
| Bank or financial statements | Account holder name, statement period, closing balance captured | Whether funds are sufficient and genuine |
| Offer letter | Institution, course, start date, fees listed | Conditions and deadlines |
| Statement of purpose | Word count, missing sections, inconsistencies with other documents | Quality, credibility and tone |
The technology behind this is document processing: optical character recognition turns scans into text, and a language model extracts named fields into a structured record. We cover how these pipelines work, and where they go wrong, in our explainer on AI document processing for invoices, forms and contracts.
Cross-document checks are where the biggest time savings tend to sit. A small name mismatch between a passport and a transcript, or a bank statement that ends weeks before submission, is easy for a tired person to miss and easy for software to catch.
What does a sensible workflow look like end to end?
Enquiry, intake, consultation, document collection, pre-check, counsellor review, submission. AI speeds up the first, second, fourth and fifth steps.
- Enquiry arrives from a Meta lead form, WhatsApp, Instagram DM or your website.
- Assistant replies within a minute, answers general questions and asks intake questions.
- Lead is scored and routed to the counsellor for that country or visa type, with a summary.
- After the consultation, the applicant receives a personalised document checklist and an upload link.
- Uploads are pre-checked and the applicant is told immediately what is missing or unreadable.
- The counsellor reviews a clean summary plus flagged issues, not a pile of PDFs.
- Progress updates go out automatically at each stage.
Keeping all of this in one system matters. Your website and lead system should feed the same pipeline; our post on websites and lead systems for immigration and study-abroad consultants covers that front-end setup.
What about privacy and data security?
You are handling passports, financial records and family details, so privacy has to be designed in from the first day. Ask hard questions before any applicant data touches an AI service.
- Know which laws apply. India's DPDP Act 2023, Australia's Privacy Act 1988 and the EU's GDPR all govern personal data, depending on where you and your applicants are.
- Choose AI providers with business terms that do not use your data to train their models, and confirm where data is stored.
- Limit access by role. A front-desk assistant doesn't need to see bank statements.
- Set retention rules. Delete or archive files once a case closes, rather than keeping everything forever.
- Get consent. Tell applicants how their documents are processed and that automated checks are reviewed by people.
Our checklist of privacy questions to ask before automating with AI is a good document to send to any vendor, including us.
How much does it cost?
A reply assistant is the cheaper starting point; document pre-checking costs more because of integrations and review screens. Figures below are estimates from what we see across the market; your scope sets the final price.
| Build | Global (USD) | India (₹) | Australia (AUD) |
|---|---|---|---|
| FAQ and intake chatbot | $3k–10k | ₹50k–2 lakh | $5k–15k |
| AI assistant answering from your own guides (RAG) | $10k–40k | ₹2–8 lakh | $15k–60k |
| AI agent with document pre-checks, CRM and WhatsApp integration | $40k+ | ₹8–25 lakh | $60k+ |
Add annual maintenance of roughly 15–25% of the build cost, plus usage fees for AI models and WhatsApp messaging.
Start with replies and intake if enquiry volume is your bottleneck. Start with document pre-checks if counsellors are drowning in file reviews.
Frequently asked questions
Can AI tell an applicant whether they are eligible for a visa?
It shouldn't. Eligibility depends on detailed rules, individual history and professional judgement, and in many countries advice is regulated. Use AI to collect information and flag issues, then let a qualified counsellor give the answer.
Will the AI handle documents in other languages?
Modern models read many languages reasonably well, and OCR handles most printed scripts. Accuracy drops with handwriting, poor scans and stamps over text. For translated documents, check the certified translation, not just the original.
How do we stop the chatbot giving outdated visa information?
Have it answer only from a knowledge base your team owns, and give each article an owner and a review date. When rules change, update the article and the assistant's answers change with it. Never let it rely on the model's general knowledge for policy details.
Can it work on WhatsApp, where most of our enquiries arrive?
Yes, through the official WhatsApp Business Platform. You will need an approved business account, message templates for outbound messages, and a provider or custom integration. Messaging fees apply on top of the build.
What if an applicant uploads a fake document?
Automated checks can flag inconsistencies, such as dates or names that don't line up, but they are not a reliable fraud detector. Treat flags as prompts for human scrutiny, and keep your existing verification steps in place.
